P&L and commercial judgment

Ask what budget, revenue or margin they owned and what changed under their leadership. In addition, strong candidates explain engineering decisions in terms of cost, schedule and risk.

Business development

Many VPs also support major bids, key accounts or new products. So, test how they have helped win work, kept demanding customers and priced technical risk.

Team and organization leadership

Look for leaders who have managed managers, scaled teams across sites and built a bench of successors. Also, how long their own direct reports stay is a useful signal.

Technical governance
